NEAR-TERMDISRUPTION: MEDIUM

Creator Pools

Hosts as the distribution layer

Operators buy audiences. Creators already have them, along with the trust and the ritual. Giving hosts real tooling turns marketing spend into a distribution network with its own economics.

The position in three lines

  • 01Operators buy audiences. Creators already have them.
  • 02Flat CPA pays for the introduction and nothing after it.
  • 03The tooling is copyable. The host relationships are not.
Who this changes

Who feels the consequence first

Acquisition teams

Blended cost per retained user is the only number that matters here.

Creator platforms

Contests are the format your hosts are already running by hand.

Clubs and leagues

Your own media team is a host. You are just not tooled like one.

Evidence

Why this is more than an interesting idea

S1

Trust has moved to individuals

A recommendation from a host outperforms a brand campaign for the same audience. That gap is widening, not closing.

S2

Ritual beats reach

The weekly show, the Sunday picks, the group chat. Recurring formats retain far better than one-off promotions.

S3

Creators are building this anyway

Spreadsheets, group chats, Discord bots. The demand is proven by how badly people are willing to run it manually.

S4

Affiliate economics are eroding

Flat CPA rewards the introduction and nothing after it. Hosts who drive retention capture none of it, so the best ones leave.

What has to collide

Three roles collapse into one.

AffiliateOperator

The host stops sending traffic and starts running a format with rules, prizes and a leaderboard.

AudienceLeague

A following becomes a recurring competition with standings that persist between events.

CampaignInfrastructure

Acquisition becomes a tool you ship rather than a budget you spend.

Product logic

What a host actually needs.

  1. 01

    Pool builder

Create a contest in minutes: fixtures, format, entry, prize, duration. No account management call required.

  2. 02

    Branded surface

The pool carries the host’s identity, not the platform’s. The platform is the rail, not the logo.

  3. 03

    Transparent split

Rev-share on activity, visible in a dashboard the host can screenshot. Ambiguity is what kills these deals.

  4. 04

    Portable standings

Leaderboards that persist across events so the audience has a reason to come back, not just to enter.

Tests

How to prove it without betting the roadmap

Experiment

Six-week host test

Question

Do mid-tier hosts convert better than paid acquisition?

Method

Five hosts, five pools, six weeks, fully instrumented against a paid control.

Signal to watch

Blended cost per retained user at week four.

Experiment

Self-serve build

Question

Can a host launch a pool with zero support contact?

Method

Open the builder to a waitlist cohort with no onboarding call.

Signal to watch

Completion rate from first click to live pool.

Experiment

Standings persistence

Question

Do season-long leaderboards raise repeat entry?

Method

Half of pools get cumulative standings, half reset each event.

Signal to watch

Entry rate in weeks two through six.

Timeline

When this stops looking early

  1. NOW

Hosts run pools manually in spreadsheets and group chats.

  2. 12 MONTHS

Self-serve contest builders reach mid-tier creators.

  3. 2–3 YEARS

Rev-share on activity replaces flat CPA for the top tier.

  4. 5 YEARS

Distribution is a network of hosts, not a media plan.

A strategic sequence, not a prediction dressed up as precision.

Kill questions

What would make me kill the idea

Who is responsible when a host oversells it?
The platform is, in practice and probably in law. Compliance tooling has to be part of the builder rather than a document sent afterwards.
What stops the host from leaving?
Portable standings and audience data cut both ways. Decide early whether the host owns the league or rents it, and be honest about the answer.
Does this cannibalise the core?
Possibly, and that may be fine. Test whether pool players are incremental or simply relocated.
What I would do next

The smallest credible first moves

  1. 01Start with hosts who already run something manually — they have proven demand.
  2. 02Ship the payout dashboard before the marketing site.
  3. 03Write the compliance rules into the builder, not into a PDF.
